If your 3PL contract is up for renewal, the window to actually negotiate it is closing. Once peak-season volume hits, you lose leverage, and so does your fulfillment partner. Ask these questions now, not in November.

Start with integration and data, not price

Price is the easiest thing to compare and the least reliable predictor of whether a 3PL relationship works. Before you get a quote, confirm how deep their Shopify integration actually goes: real-time inventory sync, order status webhooks, and whether returns processing writes back to your store automatically or requires manual reconciliation.

Ask what happens when their system and Shopify disagree on inventory. A 3PL that cannot answer this clearly has probably already caused an oversell somewhere, and you are just the next brand to find out.

Ask for their actual order accuracy and on-time rate

Not their target. Their trailing twelve-month actual, broken out by season if they will share it. Peak-season performance and off-peak performance are often very different numbers, and the marketing deck only shows you one of them.

Ask specifically what happens to your SLA during their peak volume weeks. Some 3PLs quietly degrade service levels for smaller accounts when their biggest clients spike volume. You want to know now whether you are a priority account or a rounding error during the six weeks that matter most.

Get the accessorial fee schedule in writing

Base per-pick and per-package rates are the number everyone negotiates. Accessorial fees, storage overages, peak-season surcharges, and returns processing fees are where the actual bill diverges from the quote. Ask for the full fee schedule, not a summary, and ask what changed in it since last year.

If they apply their own peak surcharges on top of carrier peak surcharges, get the stacking logic in writing before you sign, not after your first Q4 invoice arrives.

Confirm returns handling explicitly

A 3PL quote often covers outbound fulfillment cleanly and treats returns processing as an afterthought. Ask exactly how returns are received, inspected, restocked, and how fast that data reaches your store. A slow returns loop back into inventory is invisible until you are out of stock on something that is actually sitting in a returns bin.

Ask what breaks first at 3x volume

Every 3PL has a volume level where something in their process breaks. Ask them directly what that level is and what breaks first, whether it is pick accuracy, dock capacity, or support responsiveness. A partner who cannot answer this has not actually stress-tested their own operation, which means you would be the stress test.

Build the contingency conversation in now

Ask what their plan is if they cannot fulfill on time during a volume spike, and whether that plan involves proactively notifying you or waiting for you to notice fulfillment is falling behind. That answer tells you more about how they will treat your brand during a real crunch than any SLA number on the contract.
