If you run paid media or growth for DTC clients, shipping cost is not usually your line item. This year, it should be part of the Q4 conversation anyway, because the carrier math changed enough to move client margin targets you may be advising against.

The numbers your clients are about to feel

USPS is applying a 6% temporary peak surcharge from October 4 through January 17, layered on top of Priority Mail, Priority Mail Express, Ground Advantage, and Parcel Select. FedEx raised Ground Residential surcharges 23% year over year. UPS is running tiered surcharges that jump from $0.50 to $0.75 per package during the core November 22 to December 26 window.

Commercial USPS surcharges rose an average of 32% over last year. That is not a rounding error in a client's cost of goods. For a brand running thin margins on paid acquisition, a shift like that can turn a profitable CAC target into a loss leader during exactly the weeks you are pushing the most spend.

Why this is an agency conversation, not just a client finance conversation

Agencies set targets for CAC, ROAS, and promotional depth without always knowing whether the client's landed cost per order has moved. If a client's effective shipping cost per order rises during the same six weeks you are recommending the deepest discounts of the year, the math behind your recommendations needs to account for that, not just historical conversion data.

This is a natural moment to ask a client directly whether they have a shipping rate program that absorbs some of this increase, or whether they are paying full retail carrier rates and eating the surcharge stack raw. That answer should inform how aggressive you recommend they get with holiday promotions.

What to flag in the Q4 planning conversation

Ask whether the client's shipping costs are locked or exposed to these surcharges directly. A client on a rate program with a carrier partner or group purchasing arrangement is absorbing less of this increase than one paying list rates.

Ask whether free-shipping thresholds were set before this year's surcharge stack. A threshold calculated on last year's carrier costs may no longer reflect the actual break-even point, especially during the peak surcharge window specifically.

Flag the specific date ranges, not just the general trend. UPS surcharges start ramping September 27. FedEx follows September 28. USPS follows October 4. Promotional calendars built without those dates in mind will hit the highest-cost shipping weeks with the deepest discounts, which is the worst possible combination for margin.

The advisory angle that builds trust

Most agencies stay in their lane on media and creative. Flagging a real cost shift that affects a client's margin, even when it is outside your direct scope, is the kind of proactive advisory that clients remember past this one Q4. It also protects your own recommendations from looking disconnected from the client's actual unit economics when the numbers come in during the January review.
