The 20-Second Pack-Out Photo That Settles Damage Disputes Before They Start
When a customer says an item arrived damaged, you usually have one piece of evidence: their photo of the outside. A photo taken at pack-out gives you the other half.
The protocol
For any order above a value you choose, the packer takes one photo just before the box is sealed. The item, the packing material and the shipping label or order slip are all in the frame.
The photo is saved against the order number. That is the entire process. It takes about 20 seconds.
Why it works
- It separates warehouse damage from transit damage. If the item was packed well and arrived broken, the problem is transit or packaging strength. If it was packed poorly, you learn that too.
- It speeds up resolutions. Your CX team compares two photos instead of writing three emails.
- It changes packer behavior. People pack more carefully when a photo is attached to the order.
- It gives you pattern data. Photos of failures show you which SKUs and box sizes need better protection.
Setting the value threshold
You do not need photos on every order. Start with the top slice by value, for example the most expensive 10% of orders, plus any SKU with a history of damage resolutions.
Review the threshold quarterly. If a lower-value SKU generates repeated damage resolutions, add it.
Who owns it
The fulfillment or ops manager owns the protocol and the threshold. The packer executes it. CX has read access and knows where to find the photo by order number.
If you use a 3PL, put the photo requirement in the operating agreement and ask how photos are stored and how long they are kept. A photo you cannot retrieve is not evidence.
What the photo is not
It is not a way to deny genuine resolutions. A good pack-out photo does not prove that nothing happened in transit. It shows the starting condition so you can see what changed.
Use it to fix the cause, not to argue with the customer. The customer relationship is worth more than one order.
A two-week pilot
- Pick the threshold and the SKUs.
