Tracking Says In Transit but Hasn't Moved in 10 Days: A Day-by-Day Decision Ladder for Merchants

A package stuck in transit with no new scans is not lost yet. Use this day-by-day ladder to decide when to wait, trace, reship or resolve.

The most expensive mistake on a stalled package is not reshipping too early. It is doing nothing until the customer writes in angry on day 25. A simple ladder, set in advance, takes the guesswork out of every one of these orders.

Merchants ask this question constantly in Shopify community threads: the order shows in transit, the tracking has not changed in weeks, and the customer wants an answer. The honest answer is that it depends on how long it has been and what the order is worth.

Why a stalled scan is different from a lost package

A package that is in transit with no scan for several days might be waiting in a hub, mis-sorted, held for a weather or volume backlog, or actually gone. Tracking alone cannot tell you which. What it can tell you is how long it has been quiet, and that is the number that drives the ladder.

Carriers also differ on when they treat a parcel as lost and how long you have to file with them. Check each carrier's own guidance for those dates. The ladder below sets your internal actions so you are never waiting on the carrier to decide for you.

The ladder

Days 1 to 3 without a scan: watch

Do nothing visible to the customer. Add the order to a stalled list that your team reviews each morning. A short gap is normal, especially around weekends and peak volume.

Days 4 to 6: open a trace

Start a trace or inquiry with the carrier and note the reference number on the order. Send the customer a short, proactive message saying you have noticed the delay and are on it. A customer who hears from you first rarely escalates.

Days 7 to 9: set the expectation and the next step

Tell the customer exactly when you will make a decision. For example: "If it has not moved by Friday, we will send a replacement or refund you, your choice." A date turns anxiety into a plan.

Days 10 to 14: decide by order value

This is the decision point. Use a simple matrix rather than judging each order from scratch.

  • Under $50: reship or refund now. The cost of a reship is usually less than the cost of ten support messages.
  • $50 to $150: reship if the trace has no update by day 10, and keep the trace open in case the original surfaces.
  • Over $150: keep the trace going, but give the customer the choice of replacement or refund by day 10 and make the choice easy.

These thresholds are starting points. Set them from your own margins and average order value.

Day 15 and beyond: resolve and record

By now the customer should already have a resolution in progress. Close the loop, record the outcome, and file with the carrier within its window if you still have one.

What if the original shows up later

It happens. Decide in advance whether you ask for the original back, let the customer keep it, or write it off. For low-value orders, letting them keep it is usually cheapest. For high-value orders, include a return label with the replacement and make the request polite and specific.

Tag and learn

Tag every stalled order with the carrier, service and lane. After a month, look for patterns: one carrier, one service level, one region. A pattern is a rate-shopping decision, not just a support problem.

Make the resolution yours, not the carrier's

The weak point in this ladder is the dependency on the carrier's trace. If every stalled order waits on an investigation, your timeline is not your own.

A ShipAid Shipping Guarantee puts the resolution inside your own branded experience. You set the rules, the customer picks a reship or refund from your page, and the decision does not wait on the carrier's investigation.
