The Under-500-Orders Founder's One-Page Holiday Plan: Five Decisions to Make Before Black Friday
If you ship fewer than 500 orders a month, you do not need a peak-season war room. You need five decisions, written on one page, before November 27.
Decision 1: Your last-order dates
Pick the dates after which you stop promising Christmas delivery, and publish them. USPS lists December 17 for Ground Advantage and December 18 for Priority Mail in the contiguous U.S., with Alaska, Hawaii and the territories a day earlier. Set your own dates one or two days before those to leave room for handling.
Put them on the cart, the product page and the order confirmation. Do not rely on a banner.
Decision 2: Who pays for peak costs
Carriers have raised peak charges again. USPS filed a temporary peak price change to run from October 4, 2026 until January 17, 2027. UPS and FedEx have announced higher residential and handling surcharges for the holiday window. Third-party summaries put the residential surcharge at up to $0.75 to $0.80 a package in late November through December, so check the carrier notices for exact figures.
Choose one answer: absorb it, raise your free-shipping threshold, or add a small peak line at checkout. Choosing late is the most expensive option.
Decision 3: Your gift return window
Large retailers extend their holiday return windows into January. Decide if you will match them, and write the rule down. A clear window, counted from delivery, prevents arguments in the second week of January.
Decision 4: Who owns a missing package
Decide in advance what happens when a package is lost, stolen or damaged. Reship, refund, or resolve, by order value. Write the rule on one line so anyone covering support can follow it.
The merchant owns this moment. The customer does not care whose fault it was.
Decision 5: A Monday review
Block 20 minutes every Monday from November to January. Look at five lists: orders not yet shipped, orders with no tracking movement, orders with exceptions, open resolutions, and returns waiting to be processed. Small teams catch most problems here.
The page itself
Write the five answers on a single page and share it with everyone who touches an order.
- Last-order dates by shipping option
- Peak cost rule
- Gift return window
- Missing package rule
- Monday review owner and time
What to leave out
You do not need a new system for every problem. Pick the one area where you lose the most time or money, and fix that. For some brands it is shipping cost. For others it is returns or delivery speed.
